Bottom-right quadrant is empty. Multi-agent + enterprise-grade governance (rule SSoT, recurrence ledger, approval gates) is the gap.

Defensibility moat (in priority order)

  1. Rule SSoT pattern — render-once-fan-out-everywhere is hard to retrofit into a competitor that designed around prompt templates.
  2. Recurrence ledger — months of accumulated post-mortem data becomes a compounding advantage. Network effect: more projects → richer ledger → better rules → more value per project.
  3. Brownfield analyser — inferring rules from existing conventions is hard research-engineering work. Most competitors don't try.
  4. Provider abstraction — being BYO-key from Day 1 is hard to add later without major refactor.
  5. Approval matrix — fine-grained autonomy controls require a state machine that touches every action. Competitors that ship "yolo" mode can't easily add governance later.
